AI Lead Intake, Qualification & Alert Workflow
THE HOOK
Leads arrive at all hours. Some are ready to buy. Others are just browsing. Most fall somewhere in between. The problem is not volume — it is visibility. A business that cannot distinguish a hot lead from a cold inquiry within minutes of submission is a business that loses deals to faster responders.
Most small and mid-sized companies still handle this the old way: form submissions dump into a spreadsheet, someone checks it when they remember, and every message gets the same treatment regardless of intent, urgency, or budget.
The cost is not just slow follow-up. It is missed signal.
THE DIAGNOSIS
This was not a sales problem. It was a routing problem.
Inquiries arrived through a Google Form and collected in a Google Sheet. Raw data. No structure. No qualification. No prioritization. A team member had to open each row, read the free-form message, mentally extract what the person wanted, how urgent it was, whether they had budget, and whether they expected a callback. Then decide if it was worth acting on now or later.
The friction was structural:
1. No extraction — Every inquiry was a block of text that had to be decoded by hand.
2. No qualification — There was no systematic way to label leads as hot, warm, or cold.
3. No alerting — High-value leads sat in the same queue as general questions, with no mechanism to surface them quickly.
THE THESIS
Speed without intelligence is just noise. Intelligence without speed is just insight that arrives too late.
The opportunity: build a lightweight automation layer that captures every inquiry, uses AI to extract structured lead intelligence in real time, enriches the original record with qualification data, and sends targeted alerts only when the lead meets priority thresholds. No new CRM. No custom software. Just smart plumbing between tools already in use.
THE BUILD
— Google Form as the intake layer. Standardized, accessible, no friction for the user.
— Google Sheets as the system of record. One row per inquiry, timestamped and traceable.
— AI by Zapier as the extraction engine. Structured output fields: summary, label, need, urgency, budget, callback.
— Update Spreadsheet Row as the enrichment step. The same row that triggered the workflow receives the AI-extracted data — no duplicates, no fragmentation.
— Filter by Zapier as the priority gate. Only leads labeled hot or warm pass through to alerting.
— Gmail as the alert channel. Internal team notification with extracted details, sent the moment a qualified lead is identified.
THE SYSTEM
1. Capture — Every form submission becomes a structured row automatically.
2. Extract — AI reads free-form text and outputs labeled, actionable fields: summary, lead label, need, urgency, budget, callback intent.
3. Enrich — The original record is updated in place, creating a single source of truth with both raw input and structured intelligence.
4. Qualify — Lead label logic separates hot, warm, and cold opportunities so the team knows where to focus.
5. Alert — The team is notified only when a lead meets priority criteria, ensuring human attention goes to the right inquiries at the right time.
THE IMPACT
— Before: Manual decoding of every inquiry, inconsistent qualification, no prioritization, leads slipping through the cracks.
— After: Automated intake, AI-structured qualification, filtered alerts, faster and more focused team response.
The workflow turns unstructured inquiry volume into qualified pipeline signal. Teams stop guessing at lead intent and start acting on scored, labeled, prioritized opportunities.
